M35 brake question

Hi all,
Well, I like to think I'm not a complete idiot, but.....
The brakes on my M35A2 are frustrating me. Here's what's going on, maybe
some learned lister can help me.
I've adjusted the brakes correctly, all 6.
The fluid level in the master cylinder under the drivers floorboard is and
was completely full.
When I first start the truck, the pedal goes all the way to the floor, and
barely stops the truck at a roll.
The brakes won't "pump up" or get better, in fact, pumping seems to make
them worse.
As things warm up, they seem to get more pedal and work better. Then, as I
drive it and everything gets really warm, the pedal gets to normal free play
and the brakes work as usual.
They seem to take a lot more pedal pressure than the brakes in my "parts"
truck,( it stops much faster with less pressure on the pedal).
It doesn't pull or skid a particular wheel, but empty, with an M105 trailer
behind, it wouldn't skid at 35mph.
Can the air assist be causing this, or does it seem to be a hydraulic
problem?
If any one has an idea, please let me know.
